If you are running a turnaround, fix the buying and the inventory before you chase buzz. Abercrombie & Fitch shows why, and also shows the limits.

In June 2022, Abercrombie set a plan: $4.1 to $4.3 billion in revenue by 2025, at an operating margin of 8% or more. It chose buying discipline over a marketing revival. Its diagnosis: a company that had stopped reading its own customers.

In fiscal 2023, Abercrombie's gross profit rate hit 62.9%, up about 600 basis points. Abercrombie also reached $4.3 billion in revenue, the top of its 2025 range, two years early.

In fiscal 2024, Abercrombie's net sales rose 16% to $4.95 billion, at a 15% operating margin.

Now the limit. Abercrombie's stock closed at an all-time high of $192.34 in June 2024. By mid-2026 it sat around $84, roughly 56% below the peak.

The operating turnaround worked. The stock market priced it in, then priced it back out. Discipline can rebuild a business. It cannot promise what investors will pay for it.
