Somebody picks a number because it approximates something that matters and can be counted weekly. Targets get written in it, then bonuses, then the person who chose it moves on — and with them goes the only thing that made it a proxy rather than a goal. Five years later the organization is optimizing the number, competently and in good faith, and nobody in the building can say what it originally stood for. The check never happens because the number and its outcome usually both go up, which reads as confirmation; drift is slow by construction, because a proxy that diverged fast would have been noticed and replaced. This pack turns that into arithmetic. It computes the worth of one unit today and the worth of one unit when the metric was adopted, scales the old number by how much the outcome actually grew, and returns the hollow share — the part of the number carrying none of what it was chosen to approximate — with what producing it cost. It stops on five conditions: nobody has said what the number is, what it was at adoption, how long it has been the number, what it stands for, or what is spent driving it.

What is the Number That Runs the Company Strategy Pack

The Number That Runs the Company Strategy Pack is a complete decision-support kit for one question: has the thing your headline number stands for kept up with the number? It is built around one organizing claim: every company has one number that quietly became the strategy, chosen as a stand-in by somebody who has since left. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a proxy model blank and worked, the moves at each position, nine sourced metrics, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.

The test that runs through every file

Every company has one number that quietly became the strategy, chosen as a stand-in by somebody who has since left — and nobody has checked whether the thing it stands for kept up. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.

The model resolves to one number you can negotiate with: The hollow share — the part of the number carrying none of what it stands for. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.

Why the headline metric is never checked

Because in most cases the number and the thing it stands for both go up, and that reads as confirmation. Drift is slow by construction, because a proxy that diverged fast would have been noticed and replaced, so the ones that survive long enough to do damage are precisely the ones that keep going up. And checking requires going back to why the number was chosen, which is not a question any monthly pack asks.

This pack turns that into arithmetic. It computes the worth of one unit today and the worth of one unit when the metric was adopted; scales the old number by how much the outcome actually grew to give what the metric would read if each unit still carried what it did; and returns the hollow share, the part of the number carrying none of what it was chosen to approximate, with what producing it cost.

About the packagePDF
  • Foundations. The framework: how a proxy becomes the strategy, why the drift is invisible, the hollow share, and the five halts.
  • Concept deck. Twenty-two slides for a board or planning session, with nine sourced metrics and what each does not establish.
  • Decision wizard. Eight scored questions returning the band, the weakest answer, and either of the two halt conditions.
  • Proxy model. Eleven candidate outcomes across the columns, the worth of one unit then and now, and the hollow share.
  • Strategies and tactics. The moves at each of the four positions, what to do when the model halts, and four ways to make the next metric harder to drift.
  • Case studies. Nine sourced metrics — one that ran fourteen years, one overstated by up to 900%, and one where the number genuinely is the business.
  • Fit worksheet. The single page of record: the number, the fixed point, what it stands for, and the worth of one unit then and now.
  • Roadmap template. Five phases with gates and owners, the assumptions register, a reporting change and a periodic review line.
  • Practitioner manual. The asking question, recovering the fixed point, naming the outcome, the division, adding up the spend, six failure modes.
  • Field checklist. The one-pager that survives outside the binder.
  • About the package. What each file does and the order in which to run them.

Who the Number That Runs the Company Strategy Pack is for

A chief executive who suspects the headline number has stopped meaning what it did; a chief financial officer who has both halves of the division in different documents; a board member reading a metric that has improved for six straight years; a remuneration committee about to write another target in the same units; an investor asking what a company's key metric actually measures; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.

An honest note on fit

This is a kit for running a decision, not a research report and not a forecast. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter. In the worked case the number has risen from 3.2 million to 8.4 million, or 17.5 percent a year, while what it stands for rose 10.7 percent a year, so each unit is worth $140 against $200 when the metric was adopted. That makes 2.5 of the 8.4 million units hollow, at about $418m to produce, and a cost per unit added of $167 that already exceeds what a unit is worth.

Four limits are stated on the page rather than worked around. The model does not detect deliberate manipulation and is not an audit. It does not price second-order damage — the customers acquired to hit a number who cost more to serve than they bring, the people who left rather than produce the figure. It handles one metric at a time. And it cannot tell you that the thing your number measures has stopped being the thing that matters: Sears is in the evidence precisely because its metric measured exactly what it claimed.

Questions about the Number That Runs the Company Strategy Pack

What number does the model produce?
Four. The number and its outcome each growing a year, and the gap between them in points; the worth of one unit today against the worth of one unit when the metric was adopted; the hollow share, which is the part of the number carrying none of what it was chosen to measure; and what producing that part cost, at the average cost of a unit of growth. The Model tab sweeps candidate outcomes rather than values, because which outcome a metric actually stands for is what rooms argue about and never settle with arithmetic.
Are you saying our metric is wrong?
No, and one of the four readings says it has held. A proxy is how a company steers between reporting periods, and running without one is worse than running with a drifting one. What is being tested is whether anybody can still say what it was chosen to stand for.
Is this an audit, or about catching people?
Neither. Everything the model measures is consistent with an organization doing exactly what it was asked to do, and the pack says so repeatedly. A finding of this kind delivered as an accusation gets defended rather than acted on — and the defense is legitimate.
Are the case studies real companies?
Yes. Nine sourced metrics: Wells Fargo, Facebook's video metric, BuzzFeed, CrowdStrike, MoviePass, Zoom, Snap, Pinterest, and Sears. Each is dated, read through what the number was a proxy for, what happened to the worth of one unit, and what it cost, and each states what its evidence does not establish. CrowdStrike is in the set as the counter-case, where the number genuinely is the business, and the pack would be misleading without it. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
We are steered by more than one number.
Then you need more than one version of this page, and the pack says so. The model handles one metric at a time on purpose — and the disagreement between the answers for two different metrics is worth having deliberately rather than by accident.
Is this a subscription?
No. One payment, one download, sixteen files, yours to keep and to use inside your organization under the license included in the pack.

Who is the Number That Runs the Company Strategy Pack for?
Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page.
