A money machine is not a product with a good margin. It is a cross-subsidy with a meter on it: something sold at or below cost to acquire the customer, something else that earns on that customer at a multiple, and a rate that decides what the earning is worth. Companies audit the first two and almost never ask who sets the third, which is where money machines die. This pack names the three parts, distinguishes the four kinds of meter by who moves the rate, and computes how far that rate can move before the machine stops — a distance a board can govern, in place of a dependency it cannot.
What is the Money Machine Strategy Pack
The Money Machine Strategy Pack is a complete decision-support kit for one question: where does the money actually come from, and who sets the rate it comes in at? It is built around one organizing claim: a money machine is a cross-subsidy with a meter on it, and the meter is the part you do not own. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a machine model blank and worked, the moves under each of the four responses, nine sourced positions, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.
The test that runs through every file
Which of the four meters your engine runs on, and how much headroom is left. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.
The model resolves to one number you can negotiate with: The break rate — how far the rate can move before total contribution goes to zero. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.
Why a business that looks fine can be three years from stopping
The engine's contribution is a rate multiplied by a volume, and the subsidized line's contribution is negative and does not move with that rate at all. So there is a level at which the two cancel. Where the subsidized line loses money on every unit, volume growth brings that level nearer — and revenue, the engine's revenue, and the engine's own contribution all keep rising while total contribution falls.
This pack computes the level, states the distance to it in the units the rate-setter actually moves in, and dates the year the machine stops at the speed the rate has actually been moving.
The four meters, and what each one allows you to do
| The meter | How it erodes | The response it allows |
|---|---|---|
| Owned — you set the rate | Slowly, by competition. It shows as discounting before it shows as a lower rate. | Everything. Watch realized rate against list, by segment, monthly. |
| Negotiated — a counterparty does | In steps, at renewal. Nothing for years, then the whole change at once. | Buying the meter is on the table, and it is the only response that removes the exposure rather than reducing it. |
| Regulated — a public authority does | In discrete moves, sometimes to zero, after a consultation no one is reading. | The second meter and re-pricing. Buying is unavailable, and lobbying is not a plan. |
| Market — no one does | Continuously, in both directions. It can reverse a decade of margin in four quarters. | Re-price, and hold capital against the drop. It looks like doing nothing and it is correct. |
What is in the Money Machine Strategy Pack
- Foundations. The framework: the three parts, the four meters and how each erodes, the break rate, the four responses and the two halts.
- Concept deck. Twenty-two slides for a leadership session, with the sourced positions and what each does not establish.
- Decision wizard. Eight scored questions returning the position, the band, and either of the two halt conditions.
- Machine model. Ten years, the break rate recomputed at each year's volume, the headroom in basis points, and the year contribution turns negative.
- Strategies and tactics. The moves under each of the four responses, what each requires, and the ones wasted on a meter you do not have.
- Case studies. Nine sourced positions read through lure, engine and meter, including two that did not survive the rate moving.
- Fit worksheet. The single page of record: the split, the meter, the break rate, the headroom, the response, who signed.
- Roadmap template. Five phases with gates and owners, the assumptions register, and the level of the rate that forces a decision.
- Practitioner manual. The reporting change, who owns the rate, the governance cadence, six failure modes and the indicators that show first.
- Field checklist. The one-pager that survives outside the binder.
- About the package. What each file does and the order in which to run them.
Who the Money Machine Strategy Pack is for
A chief financial officer who suspects the growth number and the contribution number are telling different stories; a chief executive deciding whether to fund a second earning line before anybody can prove it is needed; a board being asked to approve a plan built on a rate no one has plotted; a strategy team that can describe the business model and cannot price it; an investor testing whether a rising revenue line sits on a rate the company controls; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
An honest note on fit
This is a kit for running a decision, not a research report and not a course. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter, and the worked case is deliberately uncomfortable: dispensing revenue grows from $1.84bn to $4.71bn over ten years, the earning line's revenue rises 70%, its contribution rises in every single year — and total contribution goes from $7.2m to minus $30.4m. The headroom at the start is forty-nine basis points against a rate that has moved eighteen a year.
Two limits are stated on the page rather than worked around. The pack does not forecast the rate — no one can, which is exactly why it measures a distance and a speed instead. And machines are identified by the contribution they produce, so any collection of them is selected on the outcome it is being used to explain; the businesses with the same structure and no contribution left no record. The case set supports recognizing a structure. It cannot support a survival rate, and the pack does not claim one.

Questions about the Money Machine Strategy Pack
- What data do I need before the model is worth opening?
- Three things, all of which you already hold. Contribution split between the line that acquires the customer and the line that earns on them, which takes about three weeks of finance time. The realized rate the earning line scales on, taken from remittances or statements rather than from a contract. And that rate plotted against time for as many years as exist, which takes about two days. The third is the one most often missing and it is the cheapest thing in the pack.
- What number does the model produce?
- The break rate: the level the rate has to reach before total contribution goes to zero, recomputed at each year's volume rather than once. Alongside it, the headroom in the units the rate-setter actually moves in, the years at the drift you have observed, and the first year total contribution turns negative with volume growth included. In the worked case those last two disagree, which is the point — growth moves the break rate too.
- Does this only apply to platforms and financial businesses?
- No. The structure appears wherever something is sold at or below cost to acquire a customer and something else earns on them: a retailer whose margin sits in one part of the basket, a manufacturer earning on parts and service, a distributor earning on rebates, a media business earning on advertising, a broker earning on cash. The sourced cases in the pack deliberately span retail, media, pharmacy-style distribution, brokerage, automotive, and grocery for that reason.
- Are the case studies real companies?
- Yes. Nine sourced positions: Charles Schwab, Robinhood, BuzzFeed, Spotify, Tesla, Amazon and retail media, Kroger, Dollar General, and MoviePass. Each is dated, mapped to the lure, the engine, and the meter, and each states what its evidence does not establish. Two of the nine did not survive their meter and they are in the set for that reason. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
- Our numbers are good and getting better. Is this relevant?
- That is the case the pack is written about. The characteristic failure is not visible decline; it is a rate drifting under a volume line that is rising, so revenue, the earning line's revenue, and even the earning line's contribution all improve for years while total contribution falls. In the worked example four of the five lines rise for ten straight years and the machine stops in year five. If your numbers are good, the pack takes a week and tells you the distance.
- Is this a subscription?
- No. It is a one-time purchase of a single-organization license, with no seat limit inside your organization and nothing to cancel.

- Who is the Money Machine Strategy Pack for?
- Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
