Every cost paper says what comes out of the run rate, and that figure is usually right. What no paper says is what the company acquired in exchange: a capability that used to exist and now does not, with a price to restore and a delivery time, both knowable and neither ever requested. The asymmetry is structural rather than anybody's fault — the saving arrives immediately and in one line, what it cost arrives slowly and in several, and whoever proposed the cut can estimate a saving while only whoever would work without the capability can estimate a loss. This pack turns that into two divisions. What rebuilding would cost, over the annual saving, gives the reversal price: how many years of the saving buying the capability back would consume, read against the horizon the decision is being defended over. The annual saving, over the profit running through what was cut, gives the loss that cancels it — a single-digit percentage in most companies, and a sentence nobody in the room has heard. It stops on five conditions: no saving, no horizon, no rebuild estimate, no revenue behind the cut, and no margin on it.

What is the Cost Cut Strategy Pack

The Cost Cut Strategy Pack is a complete decision-support kit for one question: what did the cut buy, and what would buying it back cost? It is built around one organizing claim: a cut is a purchase written down as a refund, and only the refund reaches the paper. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a reversal model blank and worked, the moves at each position, nine sourced cuts, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.

The test that runs through every file

A cut is booked as a saving and never as a purchase — the company is buying a permanently smaller capability at a price, and only the refund ever reaches the paper. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.

The model resolves to one number you can negotiate with: The reversal price — the years of saving that buying the capability back consumes. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.

Why the other half of a cost cut never gets written

Because the saving arrives immediately and in one line, and what it cost arrives slowly and in several. The saving is attributable to the decision; the slower delivery, the accounts that stopped renewing and the thing that took nine months instead of three are attributed to everything else that happened that year. And whoever proposed the cut is estimating a saving, which they can do; only whoever would work without the capability can estimate the loss, and they are usually not asked.

This pack turns that into arithmetic. It computes the reversal price, how many years of the saving buying the capability back would consume, against the horizon the decision is being defended over; and the loss that cancels the saving, which is the share of the profit running through what was cut that wipes the saving out entirely. In most companies that second figure is a single-digit percentage and no one in the room has seen it.

About the packagePDF
  • Foundations. The framework: what a cut actually buys, why only the saving is written, the two divisions, and the five halts.
  • Concept deck. Twenty-two slides for a board or executive session, with nine sourced cuts and what each does not establish.
  • Decision wizard. Eight scored questions returning the band, the weakest answer, and either of the two halt conditions.
  • Reversal model. Eleven candidate shares of the revenue behind the cut across the columns, the reversal price, and the loss that cancels the saving.
  • Strategies and tactics. The moves at each of the four positions, what to do when the model halts, and four ways to make the next cut cheaper to judge.
  • Case studies. Nine sourced cuts — two that worked, one bought back in public, and one that marks the limit of the method.
  • Fit worksheet. The single page of record: what the cut removes, what rebuilding costs, the reversal price and who owns the signal.
  • Roadmap template. Five phases with gates and owners, the assumptions register, a signal with a threshold, and a reporting line.
  • Practitioner manual. Naming what the cut removes, the rebuild estimate, what runs through it, staging against a signal, six failure modes.
  • Field checklist. The one-pager that survives outside the binder.
  • About the package. What each file does and the order in which to run them.

Who the Cost Cut Strategy Pack is for

A chief executive holding a cost target and a paper that describes it as a percentage; a chief financial officer who can see the saving and not what it is carried by; a chief operating officer being asked to sign off on a reduction in a function they will have to run afterward; a board member reading the third reduction in the same area in two years; an incoming leader asked to price a reversal no one costed; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.

An honest note on fit

This is a kit for running a decision, not a research report and not a forecast. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter. In the worked case the cut saves $62m a year over a stated five-year horizon, $310m in all, against a rebuild costed at $240m and three years by the person who would have to do it. So the reversal is affordable, at 3.9 of the 5 years. What the paper never said is that an 11.7 percent loss in the profit running through those accounts cancels the entire saving, and that the capability took eleven years to build.

Four limits are stated on the page rather than worked around. The model does not price the effect on the people who stay. It does not distinguish a cut from an exit except by flagging when the saving exceeds the profit behind it. It handles one cut at a time. And it cannot attribute a decline: GameStop is in the evidence precisely because the cut delivered exactly what it promised while revenue fell by a third, and no arithmetic available from outside can say how much of the second was caused by the first.

Questions about the Cost Cut Strategy Pack

What numbers does the model produce?
Two headlines and eight supporting rows. The reversal price, which is how many years of the saving buying the capability back would consume, and the loss that cancels the saving, which is the share of the profit running through what was cut that wipes the saving out entirely. Around them: the saving over the horizon and at your own multiple, what rebuilding would cost, what is left if you reverse inside the window, the rebuild time against how long it took to build, and what stands behind the cut as capital. The Model tab sweeps how much of the revenue behind the cut actually depended on it, because that is the one thing a room genuinely disagrees about.
Are you saying we should not cut?
No, and one of the four readings says the cut is clean. Companies carry capabilities they no longer need and removing one is ordinary competent work. What is being tested is whether both halves of the decision were on the page when it was taken.
Is this about protecting jobs?
No. It is about pricing a purchase. The arithmetic is indifferent to what is being cut, whether a function, a contract, or a deferred upgrade, and the pack includes a case where the cut was to a system no one would call a job at all.
Are the case studies real companies?
Yes. Nine sourced cuts: Circuit City, Boeing's 787, Meta, Salesforce, Twitter, Southwest, Dollar General, GameStop, and Nucor. Each is dated, read through what each removed, what it cost, and what buying it back cost where anybody bought it back, and each states what its evidence does not establish. Salesforce and Nucor are in the set because they worked, and the pack would be misleading without them. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
We are running a whole program of cuts, not one.
Then you need a version of this page for each, and the pack says so. The model handles one cut at a time on purpose — and the sum of the reversal prices across a program is the number no one has.
Is this a subscription?
No. One payment, one download, sixteen files, yours to keep and to use inside your organization under the license included in the pack.

Who is the Cost Cut Strategy Pack for?
Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
