Every argument about reversing a position has the same shape. Somebody produces the cost of turning — the write-offs, the exit fees, the retooling, the customers a broken promise takes with it — and it is a large number on a single slide. Nobody produces the cost of holding, because it is paid every period and spread across a business that also does other things. So the room compares a large visible number against nothing, and holds. That is not a failure of nerve but a failure of accounting: the position was never up for decision, so its run cost was never on a line of its own. This pack separates it, prices the destination, and puts both paths on one horizon — returning how many years turning still beats holding, and what the first of those years costs. It stops on two conditions: the cost of holding has never been separated, and the destination has never been priced.

What is the Reversals Strategy Pack

The Reversals Strategy Pack is a complete decision-support kit for one question: not whether to reverse a position, but when — and what each further period of not reversing costs. It is built around one organizing claim: one cost is paid once, and the other is paid every year. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a U-turn model blank and worked, the moves at each position, nine sourced reversals, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.

The test that runs through every file

What holding a position costs every period, against what turning costs once. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.

The model resolves to one number you can negotiate with: The window — how long turning still beats holding, and the price of a year of it. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.

Why reversal decisions arrive years late

The cost of turning is a large number on a single slide. The cost of holding is paid every period and is spread across a business that also does other things, so no one produces it — and the room compares a large visible number against nothing. That is not a failure of nerve; it is a failure of accounting, and it is fixable in two weeks.

This pack produces the two numbers that follow: the last year at which turning still beats holding to the horizon, and what a single year of waiting costs. They argue against each other, which is why both belong on the same page — the window alone says there is time, and the annual cost alone says move.

About the packagePDF
  • Foundations. The framework: the asymmetry, the window, why the word chosen at commitment sets the price of leaving, and the two halts.
  • Concept deck. Twenty-two slides for the board or strategy session, with the sourced reversals and what each does not establish.
  • Decision wizard. Eight scored questions returning the band, the weakest answer, and either of the two halt conditions.
  • U-turn model. Eleven whole years of delay across the columns, the gain from turning now, the window, and what a year of waiting costs.
  • Strategies and tactics. The moves inside the window, at its edge, when holding wins and when turning wins at every delay — plus four ways to make a commitment cheaper to leave.
  • Case studies. Nine sourced reversals read through what was held, what turning cost and how long it took — one took 79 days and one thirteen years.
  • Fit worksheet. The single page of record: the run cost, the destination, the promise in its actual words, the window, and who can call it.
  • Roadmap template. Five phases with gates and owners, the assumptions register, a trigger and an annual reporting line.
  • Practitioner manual. Separating the run cost, arguing the horizon, pricing a promise, the board paper, six failure modes and their indicators.
  • Field checklist. The one-pager that survives outside the binder.
  • About the package. What each file does and the order in which to run them.

Who the Reversals Strategy Pack is for

An executive team sitting on a position everybody privately thinks is finished; a chief financial officer being asked to approve a write-off with no figure for what the status quo costs; a board member who has heard the same paper three years running and wants to know what the waiting has cost; a head of product carrying a legacy line that was announced rather than decided; a general counsel who has never been asked what the company actually promised in writing; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.

An honest note on fit

This is a kit for running a decision, not a research report and not a course. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter. In the worked case the position loses $15m a year and has for four years; turning is worth $183m more than holding; the window is six years wide, which sounds comfortable, and the first year of that comfort costs $35.2m.

Two limits are stated on the page rather than worked around. The pack does not decide who gets to make the call — three of the nine reversals followed an activist stake or a change at the top rather than a change in the arithmetic. And it does not tell you whether the destination is the right one: it prices the move you describe, and a reversal costed carefully into the wrong position is still the wrong position, arrived at on schedule.

Questions about the Reversals Strategy Pack

Does this only apply to big strategic pivots?
No. It applies to anything held that could be changed: a product line, a pricing policy, a channel, a technology stack, a market you entered, a promise you made. The nine sourced cases deliberately span all of those, and the smallest of them was a soft drink formula reversed in 79 days.
What number does the model produce?
Two. The last year at which turning still beats holding to the horizon, and what this year of waiting costs. The Model tab runs whole years of delay across its columns so the curve is visible, and the Verdict tab returns the gain from turning now, the years of the destination needed to repay the turn, and what the position has cost since it was set — that last one labeled as being in no calculation, because it belongs in none. In the worked example the window is six years wide and the first year of it costs $35.2m.
We already decided to hold. Is this still useful?
Especially then. Holding wins is a real output of this model and almost no one writes it down, so the question returns every year with the same people arguing from memory. The pack asks you to record why holding won, name the one input that would flip it, and put a date on re-running it — which turns a defense into a monitored position.
Are the case studies real companies?
Yes. Nine sourced reversals: New Coke, Netflix on password sharing, Microsoft on open source, Walmart's marketplace, Southwest's bag fees, Atlassian's Data Center, GM's 2035 aspiration, BP's renewables retreat, and Toyota's multi-pathway strategy. Each is dated, read through what was held and what turning cost, and each states what its evidence does not establish. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
What if the numbers say reverse and the decision still does not happen?
Then the position is held by something arithmetic does not move, and the pack names the only three candidates: a public promise, a conviction that was right once, or whoever controls the board. This is stated as a limit rather than worked around — in one of the nine cases the company published figures showing the reversal destroyed value and made it anyway, five months after a settlement handed six board seats to an activist.
Is this a subscription?
No. It is a one-time purchase of a single-organization license, with no seat limit inside your organization and nothing to cancel.
What is the Reversals Strategy Pack?
The Reversals Strategy Pack is a decision-support kit for one question: When do you reverse a position, and what does a year of waiting cost? It contains 16 files — foundations, concept deck, decision wizard, u-turn model, strategies and tactics, case studies, fit worksheet, roadmap template, practitioner manual, field checklist, about the package — built around a single organizing test: what holding a position costs every period, against what turning costs once. It is what a leadership team uses to run the decision and leave a record of what they assumed, rather than a report about the topic.
Who is the Reversals Strategy Pack for?
Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
