Every declining business has an agreed story, and it is nearly always real: a rate rise, a policy change, a pandemic, a competitor, a regulator. It is also nearly always a trigger rather than a mechanism — the decline started earlier, ran longer, and was visible in the company's own reporting before the named cause existed. This pack measures the difference. It takes what fell before the cause began, fixed by the dates; bounds the cause at its arithmetic ceiling rather than at an estimate of its effect; and returns the residual — the share of the fall the explanation cannot account for even at its most generous — computed a second time from comparable businesses, on evidence entirely independent of your own accounting. It stops on two conditions: the decline has never been dated against the explanation, and nobody has said how large the named cause could possibly be.

What is the Residual Strategy Pack

The Residual Strategy Pack is a complete decision-support kit for one question: how much of your decline can the explanation everybody has agreed on actually account for, and what is left over? It is built around one organizing claim: the accepted explanation for a decline is nearly always true and nearly always a trigger rather than a mechanism. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a residual model blank and worked, the moves at each position, nine sourced declines, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.

The test that runs through every file

The accepted explanation for a decline is nearly always true and nearly always a trigger rather than a mechanism. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.

The model resolves to one number you can negotiate with: The residual — the share of the fall the explanation cannot carry. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.

Why an agreed explanation is the hardest thing to test

A story that everybody accepts has stopped being examined, and the reason is not laziness. The explanation is true, it is dated, it is external, and it lets the company act — which is exactly what an explanation is for. It also has a property no one notices: it makes the whole of the decline its own to explain, because there is no other story competing for any of it.

This pack produces the number that tests it. What fell before the named cause existed, fixed by the dates. The most the cause could arithmetically account for, at its ceiling. And the residual — computed a second time from comparable businesses, on evidence entirely independent of your own accounting.

About the packagePDF
  • Foundations. The framework: why the agreed story arrives last, what the residual is, why the ceiling does the work, and the two halts.
  • Concept deck. Twenty-two slides for a board or leadership session, with nine sourced declines and what each does not establish.
  • Decision wizard. Eight scored questions returning the band, the weakest answer, and either of the two halt conditions.
  • Residual model. Eleven candidate sizes for the named cause across the columns, the residual computed two independent ways, and a sweep across defensible start dates.
  • Strategies and tactics. The moves at each of the four positions, what to do when the model halts, and four ways to make the residual findable.
  • Case studies. Nine sourced declines — seven where the accepted explanation is true and too small to carry the fall.
  • Fit worksheet. The single page of record: the explanation, its ceiling, what fell before it existed, the residual, and who owns it.
  • Roadmap template. Five phases with gates and owners, the assumptions register, a trigger and a quarterly reporting line.
  • Practitioner manual. Choosing the measure, dating the decline, bounding the cause, the peer check, the board paper, six failure modes and their indicators.
  • Field checklist. The one-pager that survives outside the binder.
  • About the package. What each file does and the order in which to run them.

Who the Residual Strategy Pack is for

A chief executive whose company has had the same explanation for three years; a chief financial officer who suspects the plan is aimed at the smaller half of the problem; a board member who has never seen the decline broken into what the story covers and what it does not; a head of strategy who needs the argument made in arithmetic rather than in judgment; an investor or acquirer testing whether a management team knows why its business is falling; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.

An honest note on fit

This is a kit for running a decision, not a research report and not a course. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter. In the worked case the fall is $1,300m, the accepted explanation can account for $420m at its ceiling, and $600m of the decline happened before the named cause existed at all — leaving a residual of $880m, or 67.7%, which is the number that meeting had never seen.

Two limits are stated on the page rather than worked around. The pack does not identify the mechanism, and it cannot: it measures how much of the decline has no explanation yet and points at where in your own reporting the answer has historically been. And its nine cases are selected on visibility rather than on outcome — a company that diagnoses its own decline early and correctly leaves almost no record at all.

Questions about the Residual Strategy Pack

What number does the model produce?
Four. What fell before the named cause existed; the most that cause could account for at its ceiling; the residual, in money and as a share of the fall; and the same share derived independently from comparable businesses. The Model tab sweeps candidate sizes for the cause rather than periods, so the answer is a column you can point at — and where the row never crosses from No to Yes, no size of the named cause explains the fall.
Does this say our explanation is wrong?
No. In all nine of our cases the accepted explanation is true, and the pack assumes yours is too. What it measures is how much of the fall the explanation can carry — which is a different question, and the one that has not been asked.
We cannot say when the cause began. Is this still useful?
That is the first halt, and clearing it is an afternoon: one figure, the same measure as the peak, at the period the cause began, from reporting you already publish. The pack stops there deliberately rather than computing a confident number off a missing input.
Are the case studies real companies?
Yes. Nine sourced declines: Silicon Valley Bank, RadioShack, GameStop, Enphase, Estée Lauder, CVS, Paramount, Credit Suisse, and Circuit City. Each is dated, read through the accepted explanation and its arithmetic ceiling, and each states what its evidence does not establish. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
What if the residual is large and we still cannot name the mechanism?
That is a legitimate outcome and the pack treats it as one. Measuring how much of the decline has no explanation yet is the first honest thing anybody says about a failing business, and a number with an owner and a date attracts work in a way that a vague sense that something else is going on never has.
Is this a subscription?
No. One payment, one download, sixteen files, yours to keep and to use inside your organization under the license included in the pack.
What is the Residual Strategy Pack?
The Residual Strategy Pack is a decision-support kit for one question: How much of your decline can the agreed explanation actually account for? It contains 16 files — foundations, concept deck, decision wizard, residual model, strategies and tactics, case studies, fit worksheet, roadmap template, practitioner manual, field checklist, about the package — built around a single organizing test: the accepted explanation for a decline is nearly always true and nearly always a trigger rather than a mechanism. It is what a leadership team uses to run the decision and leave a record of what they assumed, rather than a report about the topic.
Who is the Residual Strategy Pack for?
Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
