Cut a factory and something gets written down. Cut the brand spend and nothing happens anywhere except that the operating margin improves — which is the whole mechanism, and nobody in it is behaving badly. This pack makes the saving and the cost arrive in the same meeting, because the values conversation loses to the margin every time it is held. It prices what the brand earns in its two parts: the share of demand arriving unpaid, valued at what buying it would have cost, and the premium portion of revenue over the nearest named substitute. It sets that against the annual spend to give a return, and against five years of saved spend to give the drawdown. The number nobody has is the decay rate, so it goes across the top of a grid rather than into a cell: eleven candidate rates, the column where cutting finally breaks even, and the distance between that column and your own as the size of the assumption being made. It stops on four conditions, including the one that matters most — that an unstated decay rate is not zero by accident, but is set at zero by whoever most wants the saving.

What is the Drawdown Strategy Pack

The Drawdown Strategy Pack is a complete decision-support kit for one question: how much brand spend can you cut, and for how long, before the thing you have been living off stops being there? It is built around one organizing claim: a brand is the only asset a company lives on that appears nowhere on its balance sheet, and that, rather than any disagreement about whether brands matter, is why it is cut first. Sixteen files carry it: the foundations, a concept deck, a scored decision wizard, a drawdown model blank and worked, the moves at each position, nine sourced brands, a fit worksheet, a roadmap template, a practitioner manual, a field checklist, and an orientation page.

The test that runs through every file

The saving from cutting brand spend is immediate, legible and attributable, and the cost is deferred, diffuse and arrives in somebody else's year. It is the argument in the deck, it becomes the wizard’s axes, it drives the model’s inputs, and it reappears as lines on the checklist. That is what makes 16 files a product rather than 16 documents.

The model resolves to one number you can negotiate with: The drawdown — five years of saving less five years of decayed earnings. It ships blank and worked, and every input is a named cell rather than a figure buried inside a formula, so the number arrives with its assumptions attached rather than on its own authority.

Why the brand spend cut keeps winning

Cut a factory and something is written down. Cut the brand spend and nothing happens anywhere except that the margin improves. The saving is immediate, legible, and belongs to whoever proposed it; the cost arrives in the acquisition line two and three years later, in somebody else's year, where it gets attributed to the auction.

This pack removes the asymmetry by putting both numbers in front of the same meeting. It computes what the brand earns a year against what it costs a year. The earnings are the demand you do not have to buy, priced at what buying it would cost, plus the premium portion of revenue. Then it prices the cut over five years at any rate of decay you care to assume, and shows the rate at which cutting would break even.

About the packagePDF
  • Foundations. The framework: the asymmetry, the four numbers, the unpaid share, the premium portion, and the four halts.
  • Concept deck. Twenty-two slides for a board or leadership session, with nine sourced brands and what each does not establish.
  • Decision wizard. Eight scored questions returning the band, the weakest answer, and any of the four halt conditions.
  • Drawdown model. Eleven candidate decay rates across the columns, the drawdown and the break-even column, and a sweep across acquisition cost.
  • Strategies and tactics. The moves at each of the four positions, what to do when the model halts, and four ways to make the asset visible before the next cut.
  • Case studies. Nine sourced brands — one that stopped paying and measured it, two inside one company going opposite ways, and one cut and put back.
  • Fit worksheet. The single page of record: the two earnings parts, the return, the drawdown, the decay rate and who is assuming it.
  • Roadmap template. Five phases with gates and owners, the assumptions register, a trigger and a quarterly reporting line.
  • Practitioner manual. Separating bought from unbought demand, pricing a customer, setting a decay rate, the board paper, six failure modes and their indicators.
  • Field checklist. The one-pager that survives outside the binder.
  • About the package. What each file does and the order in which to run them.

Who the Drawdown Strategy Pack is for

A chief marketing officer asked to justify a budget in a language finance uses; a chief financial officer who suspects the saving on the table is not a saving; a chief executive holding the line between two people whose numbers move in opposite directions; a board member who has never seen what the brand earns printed beside what it costs; a private equity owner deciding how hard to run a brand asset; and the adviser who would otherwise start from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.

An honest note on fit

This is a kit for running a decision, not a research report and not a brand valuation. Worked examples use an explicitly fictional company with numbers tuned to teach rather than to flatter. In the worked case the brand earns $406.5m a year against $96m of spend, and the cut on the table saves $480m over five years while costing about $1,281m — breaking even only if unpaid demand falls at roughly 45% a year, which is a rate no one in the room would write down.

Two limits are stated on the page rather than worked around. The pack does not separate brand from product, channel, or cost structure, because no disclosure does. And its decay sweep assumes steady annual erosion, which is the right default for ordinary decline and the wrong shape where a brand is holding trust between strangers — that demand is stable until an event and then moves quickly, and the pack says so rather than letting a smooth curve imply a safety it does not have.

Questions about the Drawdown Strategy Pack

What number does the model produce?
Four. What the brand earns a year, in its two parts, against what it costs a year; the return on brand spend; what five years of cutting saves against what five years of decayed earnings cost; and what an equivalent would cost to build. The Model tab sweeps candidate decay rates rather than periods, so the answer is a column you can point at — the column where cutting finally breaks even.
Isn't brand value unmeasurable?
Two thirds of it is not. Demand arriving unpaid is measurable and so is what buying it would have cost, and multiplying them is arithmetic. What is genuinely unknowable is the decay rate, which is why it is swept across a grid rather than asserted in a cell.
What if the model says cutting pays?
Then it says so. The return line is capable of coming out below one and sometimes does, and a pack that could only ever conclude in favor of brand spend would not be worth running. The pack tells you to find the rate at which that conclusion reverses and write it down.
Are the case studies real companies?
Yes. Nine sourced brands: Airbnb, Crocs, Red Bull, Lululemon, Diageo, BMW, Hershey, and Ralph Lauren. Each is dated, read through what arrives unpaid and what is charged over the nearest substitute, and each states what its evidence does not establish. No disclosure separates brand from product, channel, or cost structure, and none of the figures is presented as doing so. The worked model, wizard, and worksheet use an explicitly fictional company, labeled as such on every file.
We have no premium over competitors. Is this still useful?
Yes, and a zero premium is not a halt. Several strong brands in our set charge nothing extra and take the whole benefit as demand they do not have to buy. Treating a premium as the definition of a brand is how those companies conclude they do not have one.
Is this a subscription?
No. One payment, one download, sixteen files, yours to keep and to use inside your organization under the license included in the pack.
What is the Drawdown Strategy Pack?
The Drawdown Strategy Pack is a decision-support kit for one question: What does cutting the brand budget actually cost you? It contains 16 files — foundations, concept deck, decision wizard, drawdown model, strategies and tactics, case studies, fit worksheet, roadmap template, practitioner manual, field checklist, about the package — built around a single organizing test: the saving from cutting brand spend is immediate, legible and attributable, and the cost is deferred, diffuse and arrives in somebody else's year. It is what a leadership team uses to run the decision and leave a record of what they assumed, rather than a report about the topic.
Who is the Drawdown Strategy Pack for?
Anyone who has to make this call and answer for it: an operator or owner facing the decision, the executive team running it, the board or investor testing the reasoning, or an adviser who would otherwise build the framework from a blank page. It is worth buying when a real decision is in front of you. It is not worth buying to read.
