A standards war has two prices. The adoption price is what it costs somebody else to say yes — integration, retooling, retraining, requalification, the parts they now stock — and it is their number, not yours. The toll is what you charge once they have. Companies argue about the toll and set it from a margin target, but the toll sits inside the adoption price before anybody has adopted anything, so it cannot be set after the war is won: it is one of the two things the strategy is made of. Once you know what adoption costs an adopter and how sensitive their choice is to cost, the toll stops being a pricing decision and becomes a curve with a peak, and most strategies sit well to the right of it. It stops on two conditions: nobody has measured what saying yes costs, and the toll has never been tested against adoption.
