A flywheel is a loop that funds its own next turn. Most things called one do not
McDonald's bought the land and subleased it, and the holdings compounded to $37.7 billion. TikTok paid creators from a fixed pool, which pays each of them less as more arrive. Seventeen loops on record, and the one test that separates them.
The word is used for two different things
Seventeen flywheel decisions are on record and fourteen were never reversed, which is the highest persistence of any decision type here. That is partly because a working loop is hard to argue with and partly because most of what gets called a flywheel is really a growth plan with a diagram attached.
The distinction is mechanical and it is testable. In a flywheel, each turn produces the resource that powers the next turn. In a growth plan, each turn consumes a resource that has to be replenished from outside. Both can grow. Only one of them gets cheaper.
The loop that failed, and why it could not have worked
TikTok launched the Creator Fund in July 2020: a fixed pool, split among all qualifying creators. The record states the reasoning plainly — the interest-graph feed made any creator interchangeable, so TikTok never needed to pay a premium to keep stars.
As a business judgment about leverage that was right. As a loop it was inverted. A fixed pool divided among a growing population pays each participant less as the platform succeeds, so the mechanism punished exactly the growth it was meant to cause. TikTok shut the fund down in late 2023 and replaced it with the Creator Rewards Program, on an estimated $23 billion of 2024 revenue.
It is the only reversal in this set, and it is the only one where a turn of the wheel made the next turn harder.
The ones that compound
McDonald's decided in 1956 to own the land and sublease it to franchisees. The model never left and the real-estate holdings compounded to $37.7 billion. Each restaurant funds the purchase of the next site, and each site raises the value of the portfolio.
Progressive priced risk in both directions from 2014, raising for the risky and lowering for the safe, which selects a better book, which improves the data, which prices the next cohort more accurately. DoorDash launched a paid subscription giveaway in 2018 and got more members, a first full-year profit and a widened share lead. Alibaba separated Alipay to its founders in 2011, leaving the marketplace as a toll road with payments behind a wall.
None of these depends on enthusiasm or on a brand. Each is an arrangement where the output of the mechanism is the input to the mechanism.
How to run this decision
Drawn from what separated the records that stuck from the ones that were undone. A step nobody in the record can be seen taking is not here.
- 01
Write the loop as a sentence that ends where it started
More sites, more rent, more sites. Better pricing, better book, better data, better pricing. If you cannot close the sentence without adding money, effort or attention from outside, it is a growth plan and should be resourced as one.
- 02
Check whether the second turn is cheaper than the first
This is the whole test. In a real loop the cost of acquiring the next unit falls because the last one paid for part of it. If each turn costs the same or more, the diagram is decoration.
- 03
Find the term that shrinks as you succeed
TikTok's was the per-creator payout, because the pool was fixed and the population was not. Anything divided by a growing number belongs in this category, and a mechanism containing one is not a flywheel regardless of how it is drawn.
- 04
Identify what the loop produces that you can keep
Land, data, a routing agreement, a payments rail. The durable examples here all accumulate an asset, not just momentum. Momentum stops when you stop pushing; an asset does not.
- 05
Decide what you will not extract from the loop
The fastest way to stop a working loop is to take the surplus out of the step that feeds the next one. This is the same discipline the moat record demands, and it applies here for the same reason.
- 06
Instrument one number per turn, and read it on a schedule
Cost per next unit, or the rate the accumulating asset grows. One number, one owner, one date. Loops fail quietly, because the aggregate keeps rising while the mechanism stops working.
