Strategy Decision Cases

A doctrine is the most durable decision a company makes and the least reviewed

Circuit City fired its most experienced staff to protect margin; the decision stood and the company was bankrupt within twenty months. Twenty-one doctrines on record and not one was reversed.

Nobody reverses a doctrine

Twenty-one culture decisions are on record. Seventeen held, four held in part, and none was reversed. That is the highest durability of any decision type here, and it is the reason this page exists.

A doctrine is not reversed because there is nothing to reverse. It is not a project with a budget line; it is the set of things the company will and will not do, and it outlives the people who set it. Boeing's 2001 decision to move headquarters away from its engineers appears in this record and in two others, and the verdict traces the MAX consequences forward from the same doctrine two decades later.

That durability is the asset and the exposure, and which one it is gets decided at the start.

The doctrine that stood and took the company with it

Circuit City fired its most experienced, highest-paid store staff in 2007 to protect margin. The record's verdict is four words longer than it needs to be and worth quoting in full: the cut stood and the stated collapse into bankruptcy followed within twenty months.

Nothing about that decision was reversed. It was executed as designed, the savings were real, and the company was gone. A doctrine that says people are a cost produces a chain of subsequent decisions that are each individually defensible, and nobody at any point has to revisit the original.

Compare Nucor, which decided in 2009 to shrink every paycheck rather than lay anyone off. The pay-flex practice stood and the company continued to grow on the same model. Both doctrines are about what happens to people when money is short. Both held. They are not the same bet.

What a doctrine costs is what it refuses

Patagonia gave the company away in 2022 and the transfer stood, with dividends now funding environmental work as designed. That doctrine refuses outside ownership, and the price is every form of capital that comes with it.

Netflix softened the Keeper Test framing in its culture memo in 2024 because the original was too sharp to live with at scale, and the unlimited-vacation and act-in-the-company's-interests expense policies stayed exactly where they were. Unilever narrowed brands-with-purpose to the brands it fits, after concluding that force-fitting it onto all 400 was the flaw; the narrowing stood and a fresh portfolio-wide doctrine replaced it under the next chief executive eighteen months later.

Those two are the only movement in the set, and neither is a reversal. They are a company discovering which part of its doctrine it was actually paying for.

How to run this decision

Drawn from what separated the records that stuck from the ones that were undone. A step nobody in the record can be seen taking is not here.

  1. 01

Write down what the doctrine refuses, not what it values

Values are free and refusals are not. Nucor refuses layoffs. Patagonia refuses outside ownership. If you cannot complete the sentence 'we will not, even when', you have a slogan, and a slogan cannot be costed or defended.

  2. 02

Price the refusal in a bad year

The test is not whether you believe it when things are going well. Nucor's doctrine costs money in a downturn by design, which is when it is load-bearing. Model the year you would most want to break it, and decide now whether you can pay.

  3. 03

Name the decisions the doctrine will make for you

Circuit City's cut was not one decision, it was the visible consequence of a prior position on what staff are for. Write out the next five decisions your doctrine implies, because those are the ones nobody will re-open.

  4. 04

Set a review, because nothing else will trigger one

No doctrine in this record was reversed and only two were adjusted at all. Put a date and an owner on re-reading it, at a cadence measured in years, and treat the absence of complaints as no evidence whatsoever.

  5. 05

Separate the doctrine from the person

Unilever's narrowing was replaced by a new portfolio-wide doctrine within eighteen months of a leadership change. If it survives only while its author does, it is that person's preference, and it should be described to the organization as one.

  6. 06

Check what the doctrine does at ten times the size

Netflix softened the Keeper Test because the framing was too sharp to live with at scale. Doctrines are written by small companies and inherited by large ones, and the sentence that was bracing at two hundred people is a different instrument at ten thousand.
